Global pharmaceutical company (16,800+ employees) consolidating IT infrastructure following acquisition of another healthcare company. Operating in highly regulated environment with strict data governance and compliance requirements.

The Challenge

Following a major acquisition, the client needed to migrate 16,800 mailboxes and 2,000+ ADMS identities from acquired company's O365 tenant into parent company infrastructure. Project faced:

  • Complex domain consolidation requirements with subsidiary brand preservation needs

  • Regulatory compliance requirements for healthcare/pharmaceutical data

  • Tight migration windows to minimize business disruption

  • Multiple concurrent workstreams (ADMS, Exchange, OneDrive, SharePoint)

Our Approach

Data Foundation & Integration:

  • Designed and built migration coordination database integrating HR, ADMS, O365, Intune, Tanium, and SCCM data feeds

  • Developed business allocation logic and technical migration scenario assignments for each user

  • Established single source of truth for readiness, blockers, and prioritization

Governance & Process:

  • Oversaw creation of comprehensive communications plan with pre-migration, day-of, and post-migration messaging across 14 templates

  • Implemented daily coordination meetings and real-time status reporting

  • Established escalation protocols for VIPs, delegates, and critical business users

Risk Management:

  • Built executive dashboards providing daily completion rates, blockers, and gap analysis

  • Tracked migration events by region (NOAM, SOAM, EMEA, APAC) with milestone monitoring

  • Provided tailored reporting for project teams and leadership to enable rapid decision-making

Results

  • 99.6% completion rate for 16,814 users

  • Only 11 users unscheduled at project close (extraordinary completion in complex environment)

  • Zero compliance violations during migration of regulated healthcare/pharmaceutical data

  • Audit-ready documentation maintained throughout engagement
